A timeline nobody has to maintain
Each milestone's percentage is shipped divided by total, computed from the items underneath, and one blocked item marks the whole milestone blocked. The status a client sees is the status the work is actually in, because there is no second number to keep up to date.

Milestones fanned around the project, each trace coloured by the state it rolled up to. The same data, laid out for the question "how does this hang together" rather than "what happens when".
A changelog clients can follow
Shipped work becomes a dated log grouped by month: the answer to "what have you actually done for us", without them ever seeing your board.

Roadmap switches on per project in settings. Leave it off and it doesn't exist there: no tab, no placeholder, no empty screen. It's included on every plan, and turning it on never changes your bill.
